How a publisher of personalized books — children's stories and serious titles alike — turned a manual design workflow into a platform: customers compose the book, the system renders it print-grade and has it printed and shipped to their door through integrated print-shop APIs.

The situation

Personalized books sell on delight — a child's name and look woven through a story, or a serious title composed around the person it's for. Each order used to buy hours of manual work: a designer assembled every book by hand from templates, checked every page, exported files and handed them to a printer. The product was loved; the production model meant every sale cost designer time, and busy seasons meant delivery delays measured in days.

The problem underneath the problem

The business wasn't selling design hours — it was selling a personalized artifact. The design work per order was entirely mechanical: the same rules, applied to different inputs, every time. Rules applied mechanically are software. The diagnosis scoped exactly that: encode the composition rules once, keep humans on the creative work of making new templates and story worlds.

What we built

A composition platform with two faces. Customers walk through a story builder — characters, names, choices — and see a live preview of their actual book, not a stock sample. Behind it, a rendering pipeline lays out every page, flows the personalized text, resolves the illustration variants and produces a print-grade file automatically, with preflight checks that used to be a designer's eyeball pass. The pipeline doesn't stop at the file: through API integrations with printing partners, each order is routed to a print shop, produced as a bound book and shipped straight to the customer's home address — the customer composes a book and a printed copy simply arrives.

The hard part

Print is unforgiving. A web preview can be roughly right; a printed book cannot — bleeds, margins, color profiles and typography must be exact on every one of thousands of unique combinations no human will ever review. The pipeline was validated against the printer's specifications with automated checks on every generated file, and the long tail of edge cases — very long names, unusual choice combinations — was tested generatively rather than by hand.

Results that held

A book that took a designer's hours now goes from order to a print-ready file in minutes and on to a printing partner without a hand touching it — the finished, bound copy arrives at the customer's door. Orders no longer queue behind design capacity, seasonal peaks stopped being delivery crises, and the creative team spends its time where it compounds — new titles and templates that every future order can use.
